How to pitch an idea to your CEO

大佬们都很忙,没空听你的长篇大论——因此,在pitch想法前先做这么几件事。

  • 将指标提升量化,哪些指标对你的产品是重要的?
  • 你关心的指标是老大们关心的吗?老大们掌握更多的信息,管控更多的指标,你的优先级不一定是他们的优先级
  • 如何争夺优先级?首先在心中自己预估这个新的idea对产品的提升和资源消耗比。如果周期过长而提升不大,即使被通过的idea优先级也不会过高。这时充分信任你的老板就可以了——他们往往掌握更多你不知道的信息,因此你要相信他们做出的判断是更准确的
  • 与你信任的同事讨论这个点子。他们往往会从不同的角度给你建议

Your CEO’s time is rare and valuable and you should treat it as such. Make sure that when you make a request you express it succinctly, give them all the key facts, format your request so it’s easy to read (bullet points are your friend), and pick the right time to make the request.

That means having a key metric. Make it direct and measurable – don’t leave it to the imagination or make it vague.

The answer is that your numbers drive the metrics both the CEO and the rest of the company care about (if that’s not the answer then you should abandon your idea immediately).

There are several factors that go into prioritization: expected upside, how confident you are in getting the results described, the amount of resources it’ll take, resource availability, time to execute, and the other items on the roadmap.

在学习与执行间是有一道鸿沟的。看过的书、阅读的文章即便主动记录下来后,与执行仍有一段距离。热情燃烧得越旺盛,消失的也越快,剩下一片虚无——最后你其实什么都没学到。这就是学习与执行的转化损失率:损失越大,你获得的就越少。

对一些“匠人类”职业,讲究的是熟手。如同呼吸,熟能生巧。这些职业“学习-执行“的转化损失率往往较小——因为随着职业的发展,你总在不停重复,总在某样特定的技术上不断精进。

但对另一些软性技能要求更高的职业来说,转化损失率就高多了。外部总在不停变化,你也总在不停学习。但下一次遇到的情况似乎根本用不到上一次学到的教训。似乎是踩了不少坑,该熟手了吧?新的情况又出现了。对这些职业来说,没有所谓的“技能包”,只有永远变化的外部因素和新的棘手问题。

查理芒格对此提出“六要素系统“框架以“精进“自己的软技能, 分别是:”量化”、”天性”、”历史”、”自然规律”、”商务”、”二级思考”。使用该框架思考,并培养自己对每个维度的敏感性。

  1. Numeracy. The ability to understand and think in numbers and properly quantify. This would included a basic understanding of statistics and its limitations, of probability thinking and its limitations, and basic numerical and quantitative thinking applied to the real world.
  2. Human nature. The ability to understand the true nature of the people around you, and of yourself, with heavy consideration given to human psychology.
  3. History. The knowledge of what’s come before you in the world.
  4. Natural science. An understanding of the physical world around us.
  5. Business. An understanding of commerce and finance, concepts we must all regularly deal with unless we plan to live in a monastery.
  6. Second-level thinking. The ability to think beyond the “first step” and think through consequences. And then what?

Develop a multi-disciplinary synthesis and use it regularly.

That leads us to a basic prescription: Read broadly and constantly across the fundamental areas of worldly knowledge, and practice synthesizing with them on a daily basis.

数据驱动的互联网业务组织架构的迷局和反思

人们相信自己的感觉,以至于当数据与感觉不符合时,会想尽办法去寻找证据证明为什么数据错了,而不是感觉错了——这是数据驱动的最大障碍。即使打着“数据驱动”的名义,实则是“感觉驱动”,那所谓的“数据驱动”也纯粹只是说说而已。

数据组能提供的是数据,而究竟是”感觉驱动型”还是”数据驱动型“,实则是需求方的执行团队来决定的。是相信数据,还是相信自己的判断?好,假设我们相信的是数据并且也确实是数据驱动。那么会有成千上万的数据需求随着需求方的需求而来,甚至是实时数据。BI系统的出现为此提供了帮助,供需求方直接获取数据。

但BI也是靠人写出来的。最终对数据进行判断的,还是人。而数据又极容易被误读,因此从数据到正确的决策间仍是阻碍重重。原文第三部分对数据误读的case study解析非常精彩。

而业务部门在拿到数据后,因为时间的压力和数据分析经验的缺乏,他们容易在短时间内得到结论,但误读数据,并进而造成这个结论背离事实的情况是时有发生的。而且,业务部门背负业绩压力,他们可能在一开始就主观上倾向于让自己不那么客观

可是我们在“迷局3”中说了,数据民主化之后,中层(运营层)如果没有数据正确解读的能力,可能比数据误读更可怕。因此,为实现数据驱动组织结构,数据民主化不仅仅只是让“数据本身”民主,也是让数据能力变得更加民主,即数据资源和数据分析资源的共同民主。

数据属于业务,数据分析师当然也属于业务。这是对他们最好的,也是对这个组织最好的。除此之外,还能有什么方式能够让他们发挥更大的效力呢?如下图所示,我们拆散数据部门的集中结构,让数据分析师分布到各个业务部门去。他们帮助业务部门运用数据系统、获取数据、处理数据,并与业务人员一起(结合实际业务)更直接更快捷地解读数据,并将结果直接应用于业务。

A critical analysis of the iOS 10 lockscreen experience

一些对于 iOS10 全新解锁界面的批评。例如:用分页符暗示左滑进入相机,用户会假设在相机中右滑可以返回未开锁的界面(符合交互设计中允许用户犯错并撤销操作的原则)。然而用户进入相机后左右滑动却是在不同拍摄模式下进行切换。为了回到未开锁的界面,我会按一下home键,指纹解锁已经就自动将手机打开了….在这个设计中我没法在相机界面回到未开锁界面(除非费力去够一下电源键,在plus上非常吃力)。

我的想法是,将锁屏从“右滑解锁”改为“按home键解锁”的初衷是由于 iOS10 中手机拿起会自动亮屏,让用户少点一下是一下;同时方便用户左滑唤起widget。但是..自动亮起+右滑解锁不是更好吗?右滑解锁是一个简单却又明确的”shape”,明确暗示了户想要进行解锁操作。而按home键在iPhone用户心中还有“撤销当前操作“的意思,与解锁操作冲突了。

另一个槽点是Apple pay:由于指纹解锁实在太敏感,双击home键呼唤Apple pay也实在太难了些,一不小心就解锁了。

How does she get back? Not by swiping back, but by pressing the physical home button — which is an interaction reserved for the new unlocking mechanism but does not work the same way in the camera view.

As far as unlocking the iPhone itself goes, press to unlock requires precision and repeated verbose multi-step feedback from the system (Like ‘Press home to unlock’ and ‘Press home to open’) which not only slows down the user the first few times but also keeps them from getting efficient with repeated use.

WORKFLOW对我来说,打开一些App很多时候只是为了完成某一个特定的user story,而这个user story的步骤往往很繁琐。比如打开 Google map – 输入“work” – 开始导航;比如打开 Uber – 输入家里地址 – request an uber; 比如打开计算器 – 输入金额 – 乘上一个系数 – 算好小费等等。这些workflow本可以被自动化——能少点一步就少点一步。

workflow就能让你完成这样简单的“编程“操作,将好几个动作整理成一个流程。一键uber到家,一键删除所有照片(系统默认不支持一键删除),一键增加待办事项等。你可以将设定好的workflow放在widget里,随时一键唤起。

拿算小费为例:在未解锁的情况下,我也可以在widgets里输入账单数字,将其作为变量传给计算数值后再直接返回给你。比起解锁-找到计算器-输入数字-计算小费-计算总账单数量的流程来说,要便捷不少。

iOS10将siri API开放给了第三方软件,如果workflow与siri结合,呼叫siri一键报警?听起来挺酷。
