Behind Every Great Product

每一款好产品的背后,是团队中每一个人的努力和付出。pm在团队中有不同的工作模式:你可以做一个事无巨细的pm,成为每一件事的backlog administrator; 你可以称为股东的传声筒,丢弃自己的vision,成为一个单纯的“project manager”或“roadmap administrator”; 你也可以成为”做自己工作“的pm——真正的pm。六款成功的产品( word for mac, netflix, Google adwords, BBC mobile, Apple itunes, Adobe creative cloud) 来阐释怎样成为第三种pm。

个人的key takingaways是,pm必须对整款产品的商业模式非常了解。其中:sales, marketing, financial, service, customemr environment, technical capabilities, user experience的感知都是必要的。用户社区表面看起来是“离支付比较远“的部分,但在完成交易闭环中却是重要一环。做产品决策时,需通盘考虑,甚至需要妥协一些为了”用户完成支付“从而牺牲社区用户体验的决定。google 刚引进adword竞价排名时,工程师及sales team都有所怀疑, 例如工程师害怕自己精心设计的关键词匹配排序算法会因为广告的生硬插入而破坏用户体验。这时需要pm携自己对整款产品商业模式的理解说服团队并寻找最佳的解决方案:例如在产品端将广告放在页面的右侧避免和搜索结果重叠等。至于technical capabilities, 技术的突破无时无刻都在发展,产品的可能性也变得逐渐丰盈:pm要时刻保持自己的技术敏感性,对下一代产品充满想象力。

Like a CEO, the Product Manager must deeply understand all aspects of the business. The Product Manager needs to ensure a business outcome, not just ensure a product gets defined.

the winning solutions didn’t come from users or sales; rather great products require an intense collaboration with design and engineering to solve real problems for our users and customers, in ways that meet the needs of your business. In each of these examples, the users had no idea the solution they fell in love with was actually possible.

Like a successful CEO, the successful product manager must be the very best versions of smart, creative and persistent. By smart I mean using new technologies to reach new audiences or enable new business models. By creative, I mean thinking outside the normal product box of features to solve business problems. And persistent — as in pushing companies way beyond their comfort zone with compelling evidence, constant communication and building bridges across functions in the face of stubborn resistance. Being a great product manager means having extraordinary grit.

How should product managers prioritize their time?

几个小建议,问问自己每周会有时间去考虑6个月后的产品形态而不仅仅是接下来几个scrum周期中的事吗?然后安排每周的strategic thinking time,和他人结对讨论也许更有效率。 再例如每周可以做一点research,想一些看起来“当下不那么值得去想“的东西。

The biggest challenge is balancing two very different modes of thinking – the need to execute and the need to think strategically, at the same time. It’s about making sure you’re taking care of the here and now, while still maintaining the long term vision of a product.

If your team is in constant execution mode, putting some forcing functions in place are a good way of creating time for strategic thinking. But if you put a block of two hours in your calendar every week for “strategic thinking”, it’s just not going to work.That time will inevitably get eaten up by execution; there will always be some task that feels critical and essential to do now. A commitment to another person to discuss strategy is a much better forcing function.

Finally, I think it’s important to make time for tasks that have no immediate payoff. You have to fight for the time to plant seeds in your head, which will germinate and grow over time. So things like research, talking to customers etc. Solving the most immediate problems usually feels rewarding, but it won’t lay the best foundations for your future thinking.

The End of Tech Companies

This is the end of ‘tech companies’. The era of “tech companies” is over; there are only ‘companies’, steeped in technology, that will survive.

As Benedict Evans observed, “It is easier for software to enter other industries than for other industries to hire software people.” In the same vein, Naval Ravikant commented, “Competing without software is like competing without electricity.”

It requires as much business, operations, and financial skill, as it does technology skill. This is not just an IT initiative or the roll-out of new business applications; this is the acceptance that this is the end of ‘tech companies’, and accepting technology as the basis for competition.

“If you aren’t genuinely pained by the risk involved in your strategic choices, it’s not much of a strategy.” is what Reed Hastings said. He lived through this personally, when he moved Netflix from traditional distribution (dvd’s by mail) to digital distribution (streaming). It was gut-wrenching, and many people doubted their ability to make the shift. Every company will make a similar gut-wrenching decision in the next 5 years.

为自己的照片加上好看的三维彩色线条。学习曲线略陡峭,最上方的icon是用来切换彩色线条的位置及形状的,但是引导不够明显,折腾了好久才切换方式。第二步可以换颜色,交互的操作在屏幕下方,“确认”按钮却在上方,比较难找。代表操作的logo在没有文字的帮助下更是难以理解。

但无论如何,这个app的出发点是好的,成功从各种滤镜修图App中找出了自己新颖的修图模式。有时候概念比交互更重要,从这个角度来说,快速发版然后再慢慢的迭代,LoryStripes做的并没错。最后附试验品一张:
